Production AI quality requires labelled ground truth, deterministic business rules, semantic evaluation, integration checks and auditable release evidence.

AI-enabled service delivery can speed up document intake, evidence review, case classification, knowledge assistance and repetitive operational tasks. The quality risk is not limited to a wrong answer: a wrong extracted value or an unverified action can affect a client case.

1. Choose a measurable workflow

Start with one high-volume or high-impact process. Define the intended outcome, accountable process owner, authoritative source systems, allowed automation and conditions requiring expert review.

2. Create reviewed ground truth

Build a representative dataset of real-world variation with appropriate privacy controls. Include document types, languages, poor scans, missing fields, conflicting evidence, edge cases and examples that must be escalated. Have qualified subject-matter experts label expected classes and extracted values. Version the dataset and record how disagreements are resolved.

3. Use the right quality checks

  • Classification: precision, recall, confusion matrix and performance by document class.
  • Extraction: exact-match and field-level accuracy, missing-field detection and source traceability.
  • Generated answers: grounding in approved sources, completeness, relevance, uncertainty handling and citation correctness where applicable.
  • Agent workflows: correct tool selection, argument validation, permission checks, retries, fallback and handover.
  • System integrity: API outcomes, persisted values, duplicate prevention and final case state.

Do not use an LLM judge to replace deterministic checks for exact values, authorization or database state.

4. Challenge failure modes

Test wrong or incomplete documents, contradictory evidence, unsupported questions, prompt injection inside submitted content, stale knowledge, service timeouts, repeated requests and partial failures. Verify that uncertain or high-risk cases stop safely and reach an authorised reviewer.

5. Gate releases on evidence

Run a versioned baseline before and after changes to models, prompts, retrieval, OCR, labels, tools or business rules. Agree thresholds with process owners. Critical privacy, authorization or data-integrity failures should block release when policy requires it. Store dataset and system versions, traces, expected and observed values, evaluator configuration, findings and release decisions.

6. Monitor after deployment

Schedule re-evaluation against fixed baseline cases and review production quality signals under approved data-access rules. Investigate shifts by document type, language, field, model version and workflow stage. Convert confirmed incidents into regression tests.

Practical deliverable

For the first workflow, produce a business contract, reviewed baseline dataset, executable Python tests, API and database assertions, CI/CD gate, failure report and an auditable release decision. Publish metrics only when they have been measured on representative data.

The goal is not to prove that an AI system is perfect. It is to make its limits measurable, catch unacceptable regressions and ensure consequential decisions have the right evidence and human controls.
